From a 36-point difference to 143 points in personal lines, with large-agency satisfaction climbing as small-agency satisfaction fell. Commercial lines told the same story, worse: the gap there went from 2 points to 123.

That’s not a service-quality story. It’s a resource story.

A two-hundred-person brokerage closes it with headcount — a compliance team cross-checking renewals, analysts pulling real-time reads on the book, staff covering phones late enough that nothing goes to voicemail.

None of that is strategy. It’s payroll. A twelve-person agency doesn’t lose the deal because it understands insurance less. That’s the part technology is starting to reverse. The clearest evidence is the SBA Office of Advocacy’s tracking of small and large businesses: in February 2024, large businesses were adopting AI at roughly 1.8 times the rate of small businesses; by August 2025, that gap had narrowed to about 1.2 times [Source].

Gaps like that don’t usually move that fast. Electricity took three decades to reach farm households after cities had it. Personal computers took twenty years to reach most homes. This one is moving faster than either — and it’s not a small-business fad. It’s access to capability that used to require a balance sheet a twelve-person agency doesn’t have.

Say the quiet part: the widening gap in that J.D. Power data didn’t happen because small agencies got worse at their jobs. It happened because carriers and technology both followed the money toward agencies big enough to justify the investment. The agencies benefiting most from what’s changing now aren’t the two-hundred-person brokerages — they already had the staff. It’s the twelve-person shop, the two-year-old startup, the mid-market book that never had budget for a compliance hire, getting handed capability that used to be a line item on someone else’s balance sheet. Scale used to be the moat. It’s turning into something a lot smaller agencies can now match without the headcount to justify it.

The agencies that figure this out first won’t win because they bought more software. They’ll win because team size is no longer the ceiling on what they can see, catch, and act on. The capabilities that once required another hire can increasingly come from the systems they already have.

Twenty seconds — logged, done. Three weeks later there’s a claim, and the file doesn’t have the change. The sync between the CRM and Epic had broken quietly after an update, and nobody noticed. What looked like a routine endorsement is now an E&O conversation — because a twenty-second call never reached the system of record.

This isn’t a rare failure. In the Big “I” E&O program’s claims data, failure to procure coverage is roughly 30% of all agency claims — more than three times any other cause. Invisible workflow failures have a way of becoming very visible claims. And it traces back to the distinction this whole series has circled: connected isn’t integrated. If the day’s activity doesn’t flow back into Epic on its own, your team becomes the integration — re-typing, reconciling, hoping nothing slips.

Last week, an agency three years past that gap — we called her Elena — named the one thing she’d do differently if she were shopping today: ask a single question before sitting through any demo. Does it write back to Epic, or only read from it? We promised the rest of the list this week.

Here it is — five questions to take into any demo.

Marcus, the principal we’ve followed who’s still weighing the switch, doesn’t need another story; he needs a way to decide. Agencies running it day to day, on Epic specifically, will tell you what really breaks — but only if you ask for references from Applied Epic shops, not general CRM customers. Push past “are you happy”: ask what broke in the first 90 days, and whether the vendor caught it or their own staff did. That answer tells you where the monitoring actually lives.

Notice what’s not on the list: whether the integration is native, connector, or middleware. That’s an architecture debate, and it isn’t the thing that bites you. What bites you is accountability — who owns the sync when it fails, who’s watching it, and how fast your agency finds out. A software license shows up on the invoice. A broken sync shows up somewhere else entirely: in re-entered records, in a renewal flag nobody saw, in an E&O claim nobody budgeted for.

Ask these five of any CRM you’re weighing against Epic — including ours. We built InsuredMine’s sync natively against Epic’s data model for one reason: we didn’t want to be the vendor whose customer finds out from a client that something broke. Dana and Elena — the agencies in this series who closed the gap years ago — would pass every question on this list. That’s the bar.

Which brings us to the question every Epic agency is suddenly being asked from every direction: what’s your AI plan? Next week, we start there — because the answer, it turns out, depends on everything we just covered.

Take these five into your next demo.
Most agencies on Applied Epic run a CRM beside it — and quietly pay a tax for the two not talking. Producers log the calls, notes, and emails in the CRM; the service team works out of Epic; and the space between them gets closed by hand, one re-typed entry at a time. That space is the gap — the daily work that never quite reaches your system of record.

InsuredMine is a CRM built to close it: a real two-way Applied Epic integration, so what happens in one system shows up in the other without anyone re-keying it. We’ve spent a few weeks on what that’s worth. This week, someone who’s lived it for three years puts it better than we can.

Because a closed gap has one strange property — it goes quiet. There’s no alarm that announces “the record stayed whole today.” The win is the absence of a problem, and absence doesn’t call attention to itself. The only way to see it is to find an agency that’s been on the far side long enough to half-forget the old one, and ask them to remember.

We’ll call her Elena. She runs a 42-person independent agency in the Midwest — about 60% commercial, 40% personal, the kind of shop that’s grown its book by a third in three years and felt every bit of that growth in the back office. She’s three years into running InsuredMine on top of Applied Epic. Here’s what three years looks like from the inside.

Three years ago, Elena’s agency looked like a lot of agencies still do. Two of her account managers spent the better part of a day each week doing nothing but moving notes from the CRM into Epic by hand. “I didn’t think of it as a problem,” she says. “I thought of it as the job.”

Until the Tuesday it became one. A commercial client called a producer to raise his limits and add a second location; the producer logged it in the CRM and moved on. It never reached Epic. The renewal went out on the old terms — and nobody knew until the client asked why his new location wasn’t on the binder. It got fixed. But it was close, and it was the kind of close that keeps a principal up at night. “That one,” Elena says, “was the day ‘the job’ stopped being an acceptable answer.”

It helped that a newer producer had come from a shop with a real two-way system and kept asking the obvious question — why are we doing this by hand? What Elena feared was the fix: a months-long migration, her team relearning everything in the middle of renewal season. That’s not what happened. The accounts came over from Epic, the activity started flowing both ways, the renewal cards began assigning themselves — and within a season, the re-typing simply stopped.

What she notices now isn’t a feature. It’s what stopped happening. Nobody reconciles two systems on Friday. No renewal reaches its date without an owner. When a client calls, whoever picks up sees the whole relationship — the last conversation, the open service item, the note the producer left in the field — because it all lives in Epic, and Epic is where they work. “It’s not that we got faster,” she says. “It’s that a whole category of mistake just… left.”

The strangest part, to her, is the newest people. “My last three hires have no idea the gap ever existed. There’s no ‘and here’s how you get it into Epic’ step anymore, so I stopped teaching it. They think this is just how agencies work.” The seam isn’t hidden — it’s gone.

And the two account managers who used to move data? They run the agency’s account-review and renewal-outreach program now — the same hours, pointed at clients instead of screens. It shows up in small moments: a CSR opens a renewal, sees the producer’s note that the client is expanding to a second location, and calls ahead to get the coverage right before anyone’s asking — rounding the account while she’s at it. Multiply that across a book, across a year, and you get Elena’s numbers: a business grown by roughly a third in three years, on the same core team, with no added back-office headcount, and renewal retention up a few points. Growth that didn’t require another seat just to keep the record straight.

Ask her the counterfactual — would you go back? — and the answer is instant. “We couldn’t. Not wouldn’t — couldn’t. Nobody on my team remembers how to work the other way, and I wouldn’t ask them to.”

That’s the part worth sitting with if that’s still your agency. From inside it, the gap doesn’t feel like a crisis — it feels like the job. Elena thought so too, right up until the Tuesday it didn’t.

When I asked her what she’d do differently if she were shopping today, she didn’t hesitate. “I’d ask one question before I sat through a single demo: does it write back to Epic, or only read from it?

For most of any match, the best soccer player in the world is barely moving. That is not laziness — it is the whole strategy, and it is the one P&C agencies keep getting wrong about AI.

At the 2026 World Cup, FIFA’s tracking data turned up something that looks, at first, like a mistake. Lionel Messi covered about five miles a match — the least of any outfield player who stayed on for the full ninety minutes. Roughly two-thirds of that distance came at a walking pace. Players in comparable roles covered closer to six and a half miles, most of it running. And Messi kept deciding games.

The walking is not a flaw in his game. It is his game. “He’s not running, but he is always watching what happens,” said Pep Guardiola, the coach who managed him at Barcelona and is widely regarded as one of the finest tacticians the sport has produced. “He smells who is the weak point.” While the match churns around him, Messi is reading it — mapping the defense, watching the spaces open and close, finding the seam no one else has seen yet. A former Barcelona teammate, defender Marc Cucurella, put it more plainly still: “He is walking a lot. But he is watching the space.” Then the ball arrives, and in three agile, explosive seconds he does the thing that decides the match.

To understand why that is so rare, picture the match itself. Ninety minutes, non-stop, long and often erratic — the ball ricocheting from one end to the other, momentum swinging without warning, everyone spent by the hour mark. In that chaos, most players do the instinctive thing: they follow the ball. They chase it wherever it bounces, and the chasing is exhausting precisely because it is reactive — the ball leads, and they trail. The superior player does something different. He reads the field. He plays the space the ball is about to arrive in, not the space it just left. Same match, same ninety minutes — but one player is being dragged around by the game, and the other is quietly deciding it.

Study the field. Don’t chase the ball. Spend your energy where it actually changes the outcome. It is one of the most efficient competitive strategies in sport — and it is almost the exact opposite of how most property and casualty agencies and brokers are approaching artificial intelligence.

Following the Ball

Walk into any P&C agency or brokerage right now and you can feel the chase. AI is in every headline, every carrier webinar, every vendor pitch, every board meeting — and it keeps bouncing somewhere new. The reflex is to follow it: buy the tool everyone is talking about, pilot a chatbot, bolt a point solution onto whatever is already running, and move fast, because no one wants to be the agency left behind. Following the ball feels like progress. It rarely is.

Leadership teams have rightly stopped treating technology as a back-office cost and started treating it as a differentiator. But viewing the tech stack as strategic and building it strategically are two very different things. A stack assembled headline by headline is not a strategy — it is a pile: ten logins, ten data silos, ten renewal contracts, and no compounding advantage. Every disconnected pilot is capital and attention spent reacting to where the ball just bounced, not invested where the game is going.

So the agencies spending the most on AI are not always the ones who will win with it. Spend is not the same as position. A budget poured into scattered tools buys motion, not leverage — and motion, in a match this long and this erratic, is just another way to arrive at the decisive moment already tired. That is not readiness; it is being dragged around the pitch by the game.

Messi would never play that way. He would watch first.

Read Your Field First

Here is what reading the field looks like for a P&C agency or brokerage. Before you chase a single AI feature, you know where your data lives and how it moves. You know that a producer’s call, the email that followed it, the servicing note, the task, the signed ACORD form — the actual texture of the client relationship — either flows into your agency management system or dies in someone’s inbox. You know your weak points and your open spaces the way Messi knows a back line.

Because AI is only ever as good as the field it plays on. A model working from fragmented, half-synced, out-of-date records will make fast, confident, wrong decisions. A model working from a clean, connected book of business — every interaction captured, every record current, everything reconciled against your system of record — becomes the decisive touch at the decisive moment. The intelligence was never the hard part. The field was.

That reframes the strategic question entirely. It is not which AI feature to fund this quarter — those keep changing, and anything you can buy, the agency down the street can buy too. The real question is what foundation every one of those investments will stand on. Your edge was never going to be the model; models are becoming a commodity. Your edge is the field beneath it — the one connected field only you have laid, which makes every tool you add sharper than the same tool bolted onto a competitor’s mess.

Vision Is Built, Not Bolted On

Here is the part no agency can simply will into being. Messi’s vision — the calm sense of the whole field while everyone around him scrambles — is not a gift of temperament. It is the product of everything that feeds him a clear picture. An agency’s version of that vision is infrastructure: you cannot buy it as a feature or summon it by hiring well. You build it, or you build on something built for the purpose. That is what InsuredMine is — not another tool chasing the ball, but the connected field that lets an agency finally see the whole game and play like Messi.

Start with the pain every principal already feels. The most valuable record of a client relationship usually lives nowhere the agency can use it — scattered across a producer’s day in the call that never got logged, the email buried in a personal inbox, the note on a legal pad, the follow-up someone meant to set. That is the fog Messi never plays in, and the fog most agencies play in every day. InsuredMine’s (www.insuredmine.com) first job is to lift it: to capture every one of those touches — calls, emails, texts, notes, tasks, e-signatures — in one place, so the human texture of the book stops dying in inboxes and becomes something the agency can actually see and act on.

Its second job is to make sure that picture and your system of record are never two competing versions of the truth. InsuredMine did not grow up speaking one agency management system; it grew up speaking many, integrating across a range of AMS platforms long before it was fashionable — which is exactly why it knows the difference between a generic connector draped over the top and an integration engineered into how the system actually thinks. Breadth is what earns that authority. You cannot know what a true integration feels like until you have built several.

Depth is the promise that breadth lets you keep. With the most established systems in the industry — Applied Epic among them — the integration is no bolt-on at all. It was co-engineered with the platform, mapped to its native data model, and built to move both ways, so the activity a producer generates all day flows back to the system of record instead of stranding in a separate tool. The result is one current, connected field — serving P&C agencies and brokerages of every size, from small shops to some of the largest in the country, across personal and commercial lines alike.

That is what it means to play like Messi: not the tool, but the vision the tool makes possible. The agency still makes the decisive move. InsuredMine is what lets it see the moment coming.

Harness the energy where it matters

The point of Messi’s walking is not the walking. It is what the walking makes possible: when the one moment comes that will decide the match, he has the energy, the read, and the position to be agile and explosive. Conserve everywhere else so you can be decisive where it counts.

AI will bring those moments to every P&C agency and brokerage — the renewal that should have flagged itself, the account quietly slipping toward non-renewal, the producer who should have been prompted a week ago. The agencies that meet those moments well will not be the ones who followed the ball at every shiny tool for two years. They will be the ones who laid the field first: one source of truth, data flowing where it needs to, capability built into the system rather than bolted beside it. When the explosive moment arrives, they will simply be ready.

And that is the strategic payoff. The move that actually separates you from the agency down the street is never the tool everyone can download — it is the decisive play only your foundation allows. AI acting on a complete, current book of business at the instant it matters is only possible when the book is complete and current to begin with — the quiet work InsuredMine has already done: every touch captured, every record reconciled with the system of record, the field kept whole. That kind of advantage is not a feature a rival buys back next quarter. It is infrastructure you laid while they were chasing the ball — and, like Messi’s vision, it looks effortless precisely because of everything underneath it.

That is what real agility looks like — and agility, not sheer speed, is the core capability of the P&C agency of the future. The winners of the next decade will not be the busiest agencies; they will be the most agile — able to move the instant an opportunity appears precisely because the groundwork is already laid. Messi is the proof that agility is not frenzy. It is preparation, waiting to strike.

Study your field. Don’t chase the ball. Build the capability deliberately, and spend your energy where it changes the outcome.

The best player in the world figured this out a long time ago. He is still, mostly, just walking — and still, when it matters, the most decisive man on the pitch. Your agency’s AI strategy should have the same discipline: watch the field, lay the groundwork, and be ready to move — agile and explosive — when it counts.

InsuredMine helps P&C agencies and brokers turn scattered digital and AI spend into a single connected foundation — the field beneath every future move, and the vision that makes the decisive play look easy. When you are ready to read yours, we are ready to talk.

The discipline to say no may now be more valuable than the ability to ship another feature.

Distinguishing a feature from a capability

A dashboard is a feature. The ability to identify business risk accurately across fragmented data is a capability.

A chatbot is a feature. The ability to understand an industry, recommend the correct action, execute it with permission and maintain an audit trail is a capability.

A report is a feature. A system that continuously observes, decides, acts and learns from the outcome is a capability.

Features can be copied. The durable product may be the intelligence and execution layer delivering value through your application, an AI assistant, a voice agent, an API or a fully automated workflow.

Proving that something changed

Shipping is not success. Adoption alone is not always success. The important questions are: Did revenue improve? Did retention increase? Did service time decrease? Did the customer make a better decision?

Product teams should be given problems to solve and held accountable for outcomes — not handed lists of features to produce. That is the distinction Silicon Valley Product Group draws between feature teams and empowered product teams. SVPG: Product vs. Feature Teams

A better test before we build

My advice to product and engineering teams is not to slow down. We spent years building the dashboards, reports and workflows our customers rely on. This year, we shipped an integration that lets customers bypass some of those screens entirely and simply ask an AI assistant for the answer. It was uncomfortable to build something that competes with our own interface. It was also the right thing to do — because our customers’ loyalty is to the outcome, not to our screens.

If customers would rather ask an AI assistant than navigate six reports, we should enable that — even if we spent years building those reports. If an agent can complete a workflow that previously required ten screens, we should redesign the workflow. If a new interface makes an old capability unnecessary, preserving the old interface cannot become the strategy.

The goal is not to protect everything we have built. The goal is to remain the best company to solve the customer’s problem.

If we are unwilling to make our own features obsolete, someone else will do it for us.

Our latest upgrades make it a setting you turn on.

We’ve spent a few weeks writing about this gap. You’ve lived it far longer — viscerally, most weeks, probably since close to the day you opened your doors: the calls and notes your producers make that never quite reach Applied Epic, the renewals and relationships that quietly pay the price.

Ask a principal like Marcus why he’s lived with it this long, and it’s rarely because he doesn’t see it. He sees it every time a renewal comes up thin, every time a client has to repeat themselves, every time a producer re-keys the same note into a second screen. What stops him isn’t doubt. It’s the picture in his head of closing it: a data migration, weeks of re-entering accounts, a go-live that lands in the middle of renewal season, a team learning new software while the phones keep ringing. He priced that project once, in his head, and decided the leak he knew beat the disruption he didn’t. So he lives with it. A lot of good principals have run the same math.

That picture is out of date — and it has been for a while.

We didn’t find this gap three weeks ago. We’ve been closing it since close to the day we opened our own doors — eight years ago. We built InsuredMine around exactly this problem: the work agencies do all day that never makes it back to the system of record. What the product is today is the sum of that — eight years of agencies that started right where Marcus is, each one a story we committed to and closed. Their friction is why the features exist. So the news was never that the gap canbe closed. It’s how little closing yours now asks of you.

How hard is it to connect your CRM to Applied Epic?

Not hard anymore. About a minute per account, and a few settings — not a migration. And none of the upgrades below is something we dreamed up in a vacuum; each is an answer we built for someone who lived Marcus’s afternoon.

Import an Applied Epic account in under a minute

This is the one that dismantles the migration fear outright. A producer searches for the account, maps it, and it’s in — the account, its policies, the history — pulled straight from Applied Epic. No re-typing, no export-import spreadsheet, no “we’ll backfill the book next quarter.” One account or a batch, it comes over clean because it comes from Epic. The thing that used to be a migration is now a search box. The project Marcus dreaded turns out to be an afternoon.

Let a closing deal sync itself into Epic

Your producers already work a pipeline — they just work it in their heads and their inboxes. With Board Setting, when a deal reaches the stage you choose — bound, won, whatever your board calls it — it posts itself into Epic automatically. Nobody re-keys the win. The policy your producer bound at 4:40 is in Epic before she’s back from telling the client congratulations — not tonight, not when someone remembers, but as it happens.

Jump back to Applied Epic in one click

When someone does need the full Epic record, Open in Epic takes them straight there from the account they’re already looking at in InsuredMine — no hunting, no second login, no alt-tabbing between two systems that don’t know about each other. The two stop feeling like two.

Keep the record current, automatically

Underneath all of it, the integration keeps InsuredMine and Epic in step on its own — syncing on a schedule, with a one-click refresh when someone needs an account up to the minute. No end-of-week reconciliation, no wondering which screen is right. The version you’re looking at is the version that’s true.

Individually, none of these is dramatic. Together they answer the only question that was ever holding Marcus back — what does it actually take to close this? The honest answer used to be “a project.” Now it’s “a setting, and about a minute per account.”

Meet the producer on the other end of that minute. At Dana’s agency — two years past the decision Marcus is still weighing — a new hire pulled her first Epic account into the CRM before her coffee got cold. There was no session on “the migration process,” because there wasn’t one. She searched, mapped, and started working. Three weeks in, she couldn’t tell you which system a given note started in, and that’s the point: the seam is gone. She’s never known the version of the job where it isn’t.

That’s what “almost effortless” means in practice — not that the integration does less, but that it asks less of the people using it. The producer’s afternoon of calls is simply in Epic. The CSR opens a renewal and the whole conversation is already there. Nobody spends a weekend being the bridge between two systems. The record stays whole — and the client on the other end of it experiences one agency that remembers them.

So, Marcus doesn’t have to close the gap the way he imagined. He doesn’t have to clear a quarter or brace his team for a go-live. He turns on a few settings, pulls his accounts over an afternoon, and the leak he’d learned to live with simply stops — quietly, the same way it started.

Next week, the money moment: renewal season shouldn’t start with a spreadsheet. We’ll look at how renewal cards assign themselves by the servicing role synced from Epic — so the right person owns the right account before anyone has to ask, “whose is this?”

See it against your own Epic data — book a 20-minute walkthrough: [Contact us].

Or find us at Booth 231, AppliedNet 2026 — the Gaylord National Resort, National Harbor, MD — this September.

One of his producers takes it on a Tuesday afternoon: a client adding a driver, or asking about a commercial renewal. He logs it, sends a follow-up text, drops a note on the account, and moves on. Everything he did, he did in the CRM. And at Marcus’s shop — like a lot of agencies — that’s exactly where it stays.

Here’s why. Marcus’s CRM connects to Applied Epic the way most do: it pulls data one way, Epic → CRM, usually overnight. Accounts and policies come in; nothing goes back.

So that producer’s note, his call, his text sit in a system Marcus’s service team doesn’t work from. Three weeks later, a CSR opens the account in Epic to handle the renewal — and the conversation isn’t there. She calls the client to catch up. The client repeats themselves. Most of the time it’s minor friction. Once in a while it’s a missed change, a wrong assumption, a file that doesn’t match what was actually agreed.

Now walk into Dana’s agency in California — three time zones west of Marcus.

The same Tuesday, a different downstream. Dana’s producer takes the same kind of call and logs it right from the Account 360 page he’s already looking at. A producer who meant to call never gets reminded. The moment simply doesn’t happen, and nothing tells you it didn’t.

The Cost of a Missed Renewal

Here’s what that adds up to.

Let’s consider a 5,000-policy book. Even if a conservative 2% of renewals are touched late or missed outright, that’s 100 clients a year quietly starting to wonder if anyone’s paying attention. It won’t show up on a P&L as “felt forgotten.” It shows up eleven months later, at the next renewal, as a policy that didn’t come back.

At an average commission of $1,200 per policy, that’s roughly $120,000 in recurring commission revenue lost each year—before factoring in future renewals, referrals, and additional business from those relationships.

It isn’t mostly about price. Only 13% of clients start shopping after a rate increase, but 28% start shopping after poor service, and 65% of the clients who leave never spoke to their agent at all before they went1.

Not Just an Insurance Problem

Insurance isn’t unique here. BCG has found that organizations operating with fragmented, manual processes routinely leave significant addressable cost untapped, with operational redesigns often recovering 15–25% of addressable costs2. That’s a different measure than 2% of renewals, and the two don’t add into one number, but they run on the same mechanism: small, unwatched gaps that compound. Not because of one catastrophic mistake, but because hundreds of small gaps go unnoticed until they’ve compounded. Different industries, same blind spot.

The timing makes those invisible losses harder to ignore. Commercial property rates are softening across much of the market this year, with many placements seeing double-digit rate decreases. As pricing becomes more competitive, operational execution; not rate increases; becomes an even bigger driver of retention3. A gap that felt tolerable two years ago starts showing up on the P&L. When margins tighten, every invisible renewal becomes more expensive.

A Gap That Compounds

Now multiply that 2% across every agency still running on memory instead of a system. That’s one agency. Now imagine a thousand. Different CRM. Different AMS. Different market. Same invisible leak — none of it visible until it’s already gone.

BCG’s other finding is the one worth sitting with: this isn’t just a cost gap, it’s a trajectory. Agencies that close small gaps early keep making the next fix faster and cheaper. Agencies that wait keep stacking new complexity on the same unwatched gaps.

The Other Side of This Weeks’ Numbers

If you caught our Applied Epic numbers earlier this week, 11 million workflows triggering on their own, 3 million records staying in sync without anyone asking — this is the same mechanism, seen from the other side. Last week measured the work nobody had to do. This week measures the revenue nobody realized they’d lost.

Book a 20-minute walkthrough this week — we’ll show you what those gaps look like inside your own book of business.

Or, if you’ll be at AppliedNet in September, come find us at Booth 231

Sources:

Agency Performance Partners, Customer Retention Strategy in the Insurance Industry.

Boston Consulting Group, Zero Ops in Practice.

USI: P&C Market Enters Correction Phase

On OSWorld, a benchmark for operating computers, agent performance climbed from roughly 12% to 66.3%.

There is an even stranger measurement.

Researchers at METR have been tracking the complexity of software tasks AI agents can complete, expressed in terms of how long those tasks would take human experts.

Their historical data has shown approximately exponential improvement, with the 50%-reliability task horizon roughly doubling every seven months. less comfortable dismissing low-probability AI outcomes simply because they sound strange today.

Edge Case #1: The One-Person Billion-Dollar Company

Could one person build and operate a billion-dollar company with AI?

By 2028?

My instinct says: unlikely.

But consider what actually requires people inside a company.

Engineering.

Research.
<p id="ember179" breaking.

I don’t predict that the first one-person billion-dollar company definitely arrives by 2028.

I am saying something more uncomfortable:

I am no longer confident enough to laugh at the possibility.

Edge Case #2: The First Company Managed Primarily by AI

Not owned by AI.

Not legally controlled by AI.

Managed operationally by AI.

Humans set capital allocation, values, boundaries and ultimate accountability.

But an AI system determines:

what gets prioritized,

which projects continue,

where resources move,

which customers need intervention,

which experiments get launched,

and which operational problems deserve attention.

Essentially:

humans become the board; AI becomes part of management.

Sounds extreme.

Probably is.

But remember what “AI agent” meant just two years ago.

Edge Case #3: AI Starts Improving AI Faster Than Humans Do

This one matters far beyond business.

Today humans build the models.

But AI already writes code, assists researchers, analyzes experiments and contributes to scientific work.

Stanford reports rapid growth in AI’s role in science, while also showing an important limitation: frontier systems can outperform human chemists on some evaluations yet still struggle to reproduce published research reliably.

So we’re not there.

But imagine AI becomes sufficiently capable to materially accelerate:

AI research,

model architecture,

training optimization,

evaluation,

chip design,

and AI software engineering.

Then something changes.

AI progress is no longer driven only by human researchers building better AI.

It is partially driven by better AI helping humans build better AI.

That’s a feedback loop.

And forecasting systems inside a feedback loop becomes considerably harder.

There Is, Of Course, Another Possibility.

We may be overestimating everything.

Scaling could slow.

Compute constraints could bite.

Energy could become limiting.

Regulation could restrict deployment.

Reliability may prove far harder than intelligence.

Economics might not work.

Customers may resist autonomous systems.

And AI’s strange unevenness may persist.

Today’s systems demonstrate this beautifully.

A model can perform extraordinarily difficult mathematical reasoning and then fail something embarrassingly simple.

Stanford calls this jagged intelligence.

That should make anyone making confident predictions humble.

Including me.

But here’s the asymmetry I can’t stop thinking about:

What if the bigger strategic risk isn’t overestimating AI?

What if it is underestimating it?

Because We Have Seen This Movie Before.

We tend to imagine new technologies through the old world.

The internet looked like digital newspapers.

Smartphones looked like phones with email.

Cloud looked like rented servers.

Social media looked like personal webpages.

AI currently looks like software that talks to us.

Maybe that’s because we’re still looking at the new world through the vocabulary of the old one.

The smartphone wasn’t ultimately about making phone calls better.

The internet wasn’t ultimately about making mail electronic.

And perhaps AI isn’t ultimately about making knowledge workers more productive.

Maybe that’s just Version 1.

Perhaps the Real AI Revolution Isn’t Productivity.

Every corporate AI presentation today seems to contain some version of:

“AI will make employees 20–30% more productive.”

Maybe.

But that might eventually sound like someone in 1995 predicting:

“The internet will reduce postage costs.”

Technically correct.

Completely missing the point.

The much bigger possibility is this:

AI separates the amount of intelligence an organization can deploy from the number of humans it employs.

If that happens, the fundamental unit of organizational capacity changes.

For centuries:

More work required more people.

Then machines separated physical output from human muscle.

Computers separated calculation from human arithmetic.

The internet separated distribution from physical geography.

AI may separate cognitive output from human headcount.

That is a much bigger idea than productivity.

Which Brings Me Back to 2028.

I don’t know what AI will look like two years from now.

Nobody does.

A large 2024 survey of 2,778 published AI researchers illustrates just how wide the uncertainty is. Their aggregate forecasts gave at least a 50% probability to several substantial autonomous capabilities by 2028, while the median timeline for machines outperforming humans at every possible task remained much farther away.

So this isn’t an argument for inevitable AGI.

It is an argument against comfortable extrapolation.

In June 2024, July 2026 looked farther away than it actually was.

Today, July 2028 feels far away again.

It isn’t.

It is 24 months.

And if AI continues improving anywhere near its recent pace, asking:

“How much better will ChatGPT be?”

may be entirely the wrong question.

The better questions might be:

What happens when AI doesn’t wait for a prompt?

What happens when AI owns a workflow instead of assisting with a task?

What happens when a company can deploy intelligence almost as easily as it deploys computing?

What happens to management when agents can manage other agents?

And perhaps the most uncomfortable one:

If you underestimated July 2026 while standing in June 2024, what makes you so confident you’re not underestimating July 2028 today?

I don’t have the answer.

But I’m increasingly convinced that the dangerous assumption isn’t believing AI will move too fast.

It’s building your company on the assumption that it won’t.
