The AI Conversation Your Insurance Agency Needs to Have

Thursday, 3:45 p.m.

Matthew hurries back to his desk. Lunch cut short, too much still to close out. A sticky note reads: “mail renewal- Jen, orange cty.” He digs through Outlook, finds a six-month-old thread from a few remembered words, and copies it into ChatGPT with a curt command: draft reply.Three seconds later, he has a polished email. Sent. Moving on.

Matthew works at a growing agency. The priorities here are trust, revenue and speed. There’s no enterprise license for ChatGPT, Claude, or Copilot. He’s found a shortcut that helps him serve clients faster, and stay a top performer.

Matthew is fictional. The situation probably isn’t.

An agency can spend hours discussing AI strategy without answering a more basic question: what is already happening inside the business?

AI Adoption in Insurance Agencies Has a Visibility Problem

Leadership may know which tools are approved, which vendors are being evaluated and what the policy says. That doesn’t reveal how people are working.

Useful practices often stay with the people who found them. Failed experiments disappear without anyone learning from them. And when employees aren’t sure what’s permitted, you can’t see the opportunities being explored or the risks being introduced.

Before deciding what to encourage, restrict or invest in, you need a baseline: which tools people use, what they use them for, how they check the output, and where they need clearer guidance.

Where AI Can Improve Insurance Agency Workflows

New-business entry, quoting, renewals, client follow-up. Each moves information between people, systems and decisions.

An AI tool can speed up one task and leave the process around it unchanged. A faster email doesn’t resolve missing information. A useful summary doesn’t guarantee the next action happens. An automated step still fails if the data underneath is incomplete. A first step would be to look beyond the task.

Where does manual effort pile up? Where must a person verify the output or use judgement? What would show the change made the process better?

Why Data and System Integration Matter for AI Readiness

Let’s go back to Matthew’s shortcut. The AI wrote a perfectly good email. But it knew nothing about Jen: her policy, her renewal date, what was promised on the last call. Matthew was the integration. He found the thread, copied the context and carried it into the tool by hand.

That is the real readiness question. AI is only as useful as the context it can access. In an agency, that context includes account history, policies, communications, tasks, commitments and next steps. When these are connected in a system of intelligence, AI has more of what it needs to work from the account itself. When they’re scattered across inboxes, sticky notes and individual memory, someone has to reconstruct the context manually.

That’s why readiness involves more than tools or enthusiasm. It depends on people, processes, data and connected systems, alongside the security and compliance requirements governing how AI can be used.

What Agency Leaders Should Assess Before Scaling AI

These are the questions behind the InsuredMine AI Pulse Report, releasing end of October.

The survey covers AI readiness and current use, the work consuming staff time, barriers to adoption, the role of system integration, and the capabilities agencies want next. Responses span agency sizes, so leaders can test their own assumptions against a wider frame.

Until then, start with your own agency. If our last piece, AI, Actually, asked how you know where your agency stands, this is where the answer begins. Ask your team where AI has entered their work, what’s proved useful, what’s fallen short, and where they need clearer guidance.

The answers may reveal a gap between your AI strategy and the way your agency actually works. Understanding that is the first step toward deciding what comes next.

The InsuredMine AI Pulse Report arrives at the end of this month. See how your agency’s AI priorities compare with the wider industry.
